Maybe Im off base here but are you talking about the leather being worn out, as in the color? Or the bolster cushion being worn down.
Reason I ask is that if its the color, there are come excellent people out there who do leather dyeing. They can match your exact color to the rest of the seat/interior color. I have used this service on my Land Rover.
